The 90-Day Plan

The day-by-day plan that keeps a new agency alive through its first 90 days.

Most agencies die in 90 days because they treat those days like a classroom instead of a job. This is the plan that keeps you alive.

Your daily number: 20 outreach touches a day. Calls, DMs, or emails. Every working day, no exceptions. That's the engine.

Days 1-30: Pick a niche and start outreach

  • Week 1: Pick ONE boring niche and one area. Build a list of 50 businesses.
  • Week 2: Write your simple pitch. Start 20 touches a day. Build one basic demo agent while you reach out.
  • Week 3: Keep the 20. Track replies. Tweak your opener based on what gets answers.
  • Week 4: Book your first demos. Goal by day 30: pipeline moving, at least one demo booked.
  • Trap: niche-hopping and tool-shopping resets you to zero. Commit to your niche for the full 90 days.

Days 31-60: Book demos and land your first client

  • Keep the 20 a day. Run demos live. Let the agent answer as their business.
  • Land your first client at cost, or near it, for a testimonial and case study. This is the trade that unlocks everything.
  • Deliver well and get it live fast.
  • Trap: over-building for the first client. Ship "good enough," improve after it's running.

Days 61-90: Repeat and add a retainer

  • Same 20 a day, same niche. Now you have proof.
  • Use your case study in every pitch.
  • Move your first client onto a monthly retainer, or sign a new client at full price with a retainer built in.
  • Ask every happy client for a referral.
  • Trap: no recurring revenue. Only sell offers with a monthly fee.

Same 90 days for everyone. One person takes action, one takes notes. The plan is boring on purpose. Boring is what works.
