You're the bottleneck. The question is who you offload first, and in what order, without blowing up a business that's barely off the ground.
First rule: hire late. Most people hire to feel like a real agency. That's how you go broke. Don't add a person until the pain is real and the money covers them. Every hire should buy back your time or make you money the week they start.
Keep selling the longest, maybe forever. Offload delivery and admin before outreach. Early on you're the best salesperson you have. Handing off outreach at three clients is how pipelines die. This is the last thing you let go of, not the first.
The order:
- A VA for admin (offload first). Inbox, scheduling, follow-up messages, data entry, paperwork. Cheapest hire, buys back the most hours fastest.
- An agent builder (when delivery is your bottleneck). Once you've built the same agent enough to have a process, hand building to someone who follows it. Only after your build is systemized.
- A setter or caller (when you can close but can't fill the calendar). Makes money the day they start, but comes after your VA and process exist. You still own the actual selling; they fill the top of the funnel.
- Tech and content help (nice, not urgent). An editor or extra technical help comes later.
Too early for most people: a manager or operations person before you have real, steady clients.
Hire in the order of what buys back your time and makes you money. Offload delivery and admin first. Keep outreach yourself until the end.
